SEALL – Skye Events for All – 27 Years of Promotion

page 1

The Report Summary SEALL – Skye Events for All, was founded as a touring events organisation in 1991 and has promoted 1,808 events to the end of 2017. This includes events in its Annual Programme and the summer-long Skye Festival or Fèis an Eilein, as well as activities relating to other smaller festivals. Following the recent updating of its considerable data-base, SEALL possesses an unparalleled set of statistics of 27 years of programming which informs SEALL’s current Development Plan, and which is also relevant to the national status of the touring arts. This shows a doubling of its activity in 27 years and consistent and even growing audiences of residents and visitors on which a plan for SEALL’s long-term sustainability can be built. Of national interest is the evidence of the growth in SEALL’s traditional music promotions, responding to the nation-wide increase in musical talent, alongside an increase in performance dance and comedy touring into the Highlands. But it also indicates a reduction in touring theatre, not because of SEALL’s programming aims but because of an enormous reduction in what is on offer. This is a national issue to be addressed. The information contained in this data – bearing in mind that this report addresses just the main areas of statistical interest – perhaps justifies the keeping of every record for 27 years, much to the amusement of some on the fringes of SEALL!

The Outcomes As part of our 4-year Development Plan SEALL will use these statistics to inform us how: 1. our public and ourselves about the main thrust of SEALL’s work – not necessarily, as generally supposed, in traditional music. 2. our ongoing development of a balanced programme of wide-ranging art-forms. 3. we can best balance the high-income events with audience development in less popular and less financially viable art forms, such as adult and family theatre. 4. SEALL have develop the average audiences for each artforms, particularly those currently at the lower end of audience interest, such as some jazz and contemporary dance. 5. SEALL might change the days of the week is promotes on and what effect this can have on audience number. 6. SEALL can increase ticket income and other earned income 7. SEALL can continue to offer its financial supporters good value for money.

The SEALL Archive of 27 Years of Events Statistics and Celebrations On 3 May 2014 SEALL celebrated its 1000th Event. SEALL’s first event was on 11 May 1991 so we had already celebrated 10 years of promoting in 2001 and then (a little late) 25 years at a mammoth Blazin’ Fiddles concert on 24 August 2016. Dates are dates and birthdays cannot be changed. But exactly how many events SEALL had promoted was more problematic. Our ‘1000th event’ was, of course, a publicity opportunity based on a passing comment about how many events we might have had, and then some entirely coincidental management of the list of events known at that time, to fit the purpose. In December 2016 SEALL moved office within Sabhal Mòr Ostaig and the extra space, and the writing of our Development Plan, encouraged us to update the database and better manage the archive of posters and programmes going back to 1991. Considerable gaps were found in the database. However the list of events has now been updated from 27 years of data in accounts, audience numbers, programmes, posters and reports. That list shows that by the end of 2017 SEALL had promoted 1,808 events. It is now clear is that we were possibly 8 years late with our 1000th event. If we include everything now listed, our 1000th event was in July 2006. Or, if we remove workshops, which we later argue gives a clearer picture of the trends, we can set it in July 2010. Our actual 1000th event was actually event number 1,504. Does it matter? This unique record of rural touring, probably un-paralleled in Scotland or even the UK, gives us far more than just an insight into SEALL’s work. Some of the statistics are of relevance to national rural touring, cultural tourism and national strategies for arts and culture. Does SEALL (and therefore by implication other rural promoters) promote the same range of events? Have tickets prices kept up with inflation? Does any day of the week work better? What are the main changes in funding and touring product available? Have funding levels changed? How have our average and total audiences changed over the years? Does this vary across art-forms? If there are any other such detailed records over such a long time in the rural touring scene, we would wish to share some of the results.

SEALL’s Event list SEALL’s programming has usually been allocated to two main areas – its Annual Programme, and the Skye Festival or Fèis an Eilein. The complete list of events is shown in Appendix 1. This shows the dates, names, art-form and annual event numbers, along with audience numbers where we have them. The Access data-base is the core of SEALL’s management system. Here we collate information on dates, titles, venues, art-forms, audience numbers, starting times, ticket prices and audience numbers, summations of which are used in this report. SEALL also collates details of domestic needs, fees, administration notes, marketing descriptions, technical and poster needs and a lot more besides. Complete details have not been retained throughout the entire 27 years. There are some gaps in audience numbers but there are boxes of supportive paperwork and digital files that can be further investigated. Fig 1. The number of all events each year 120 100 80 60 40 20

On an Annual basis, SEALL’s promoting is divided into two groups: • •

SEALL Annual programming throughout the year. This has also included events relating to smaller festivals run by SEALL, or as part of regional and national festival. The Skye Festival or Fèis an Eilein. This ran as a two-week festival in July from 1992 to 2008, and then after a few fallow years was resurrected as a 7-week festival in July and August from 2013 to date.

We will look at some of the reasons behind the peaks and troughs later on.

page 4

What type of events has SEALL promoted since 1991? SEALL promotes any performance art-form, with an ongoing tag ‘. . . except line-dance!’, which we appear to have kept to, not through choice but because we have never been offered it. SEALL also generally does not get involved in visual arts. Locally that is the remit of the Gaelic Arts Officer in Sabhal Mòr Ostaig, and for Skye it was An Tuireann in Portree and new Atlas Arts. However, the data shows a small number of exhibitions that SEALL has been led on over the years. Fig 2. Artforms all events Exhibition 1% Comedy 1%

The largest art-form sector is in Traditional Music with 24% of all SEALL’s events. Has traditional music always been the mainstay of SEALL’s programming? We will look at how this % has changed over the years and its greater popularity during Festival times. Workshop account for another 19%. However, workshops have an irregular part of our programming, responding particularly to festival periods and input from other we work with. As a result, we will in later data remove workshops from the picture to more easily seen trends in our performance events over the years. We will also look at the changes in some of the other mainstream artforms such as theatre. Let us look first at the list of 1,808 events currently in the SEALL data-base.

SEALL – Skye Events for All – 27 Years of Promotion

page 5

What Events are included in SEALL’s list? SEALL events include a variety of management methods: • •

• • • •

SEALL has total control of the budget, fees, funding, ticket income, choice of event and its total management (eg most of SEALL’s programming). SEALL responds to request from local cultural initiatives and provides ticketing and event management either for a fixed fee or a % of door takings (eg Inner Sound, Skye and Lochalsh Orchestra events). SEALL responds to requests from agencies and national companies to event manage an event for a % of takings fee. SEALL is not required to offer a guarantee (eg ‘Beyond It’ with major comedy names, or the Scottish Chamber Orchestra) SEALL provides event and ticket management in return for a fee (eg special Sabhal Mòr Ostaig events such as the Tosta Festival) SEALL supports new local initiatives and nurtures them to become independent (eg Club Film and community exhibtions) SEALL supports other local groups to promote events as part of a wider programming strategy (eg halls across Skye within the Fèis an Eilein programming) Co-operation with local initiatives in areas usually outwith SEALL’s remit.

Not included in the lists are the many local events that might have been encouraged by SEALL’s activity but were wholly managed by other groups (eg Charity Cafés during Fèis an Eilein). However many of these, such as all the cafés and lunchtime music during the early years of the Fèis were either directly arranged by SEALL or would not have happened with the festival. These cafés have now become part of the regular summer community events but it would be diluting SEALL’s cultural purpose to have included over 500 cafés in the last 27 years!

Festivals and Networking The list includes events during the several festivals SEALL has organised over the years; other local and regional festivals and other arts promoters in the area. SEALL Festivals • The Skye Festival / Fèis an Eilein • The Skye World Music Festival • The Skye Swing Jazz Festival • The Skye Jazz Festival Other Local Festivals • The Tosta Festival with Sabhal Mòr Ostaig Regional events • The Highland Festival • Highland 2007 • The Highland Seashore Festival • Visit Scotland’s Year of Homecoming • The Blas Festival Other local promoting organisations • An Tuireann, Portree • Lochalsh Arts Network • Atlas Arts, Portree

Historic Changes in Event Numbers We should now start investigating in detail the changes during the 27 years of promoting. Workshops have been an ephemeral part of our programming. From 1992 to 2008, the programming for the two-week Skye Festival included several daily workshops, with notable low numbers in the inaugural year of 1992 and a low-key festival in 1998. From 2009 to 2013 we gave the Festival a break and stopped most of the workshop activity. Since then SEALL has slowly increased its workshop planning. However much of the recent activity has been through Gaelic for Visitor workshops in conjunction with Sabhal Mòr Ostaig. Fig 3. The number of Workshops each year 35 30 25 20 15 10 5

This irregular workshop activity tends to cloud general trends in the main events, so let us remove the workshops from the data as we address these trends. The first thing to see is that the general trend of an increase in the Annual Number of Events become a little smoother compared to Fig 1. Fig 4. Fig 1 has a trend line showing an overall 39 % increase in the number of all events Fig 4. shows that without the workshops, there is a general increase of 70% in the programming of main events. In 2017 we promoted twice as many events as in our main inaugural year of 1992.

page 7

The Annual Number graphs show variation from the general trend of increase, so let us comment on some of the main peaks and troughs. SEALL and the Skye Festival were effectively run on an entirely voluntary basis from 1991 to 2013. Local fluctuations, such as in 1995 and 1998, are good examples of how the programming of SEALL responded to the amount of voluntary administration available. However, 1996 was an especially enthusiastic year for SEALL, in both its Annual programme and the 5th Fèis an Eilein in July. The was because of SEALL’s arranging a programme of visits around Skye from the Storybus, and an initiative to bring cinema to small halls about which SEALL was very enthusiatic. It was also a year of rural promotion development across the Highlands through the Promoters Arts Network. PAN had been created out of the work of Highland Council. Duncan MacInnes of SEALL was one of the founder Members of PAN and undertook its administration from the very beginning. Duncan MacInnes also ran the 3-year DEALAN arts project, creating an anti-clash diary and marketing strategy for the whole of the Island. Both of these gave SEALL wider access to touring companies wishing to visit the area. The peaks in 2006 and 2007 were the result of additional funding support and impetus to response to Highland Council’s ‘Highland 2007’, a special year of Highland Culture. This lead to great hopes for the long term future for SEALL and its Skye Festival and which made a further effort in 2008. However, the complete lack of the promised sustainable funding from Highland Council, and a small set-back with Scottish Arts Council funding, effectively killed of the Skye Festival for several years. However, this was the loss of too good a thing, so it was re-ignited in 2013 as the new 7-week festival. From 2009 to 2014, SEALL doubled its programming. The requests of many high-quality national performers and companies who respected and responded SEALL’s promotional work further added to the pressure for SEALL to promote the 92 events in 2017. Let us now look at just the events in the Annual Programme, removing some of the variations of the Skye Festival: Fig 5. The Number Annual Events Programme each year 60 50 40 30 20 10

page 9

There are some immediate obvious differences in our Festival programme and with our Annual events. Traditional Music is strong in the Festival with 37% of the programme, compared to 24% in the annual events. SEALL has an informal arrangement with the Short Courses of Sabhal Mòr Ostaig in July and August to provide a high-quality Traditional Music concert each Tuesday. In return the Short Course provide SEALL with a ready audience for these events. This also encourages the Festival to promote traditional music on other days of the week. However, the Festival pie-chart shows quite clearly that Fèis an Eilein is not just a traditional music festival. For our Annual programme, Theatre becomes more important, as does Jazz with various Jazz related weekends over the last several years. Performance dance works better outwith the Festival period, as do classical and opera related events. Family Theatre is holding its own, mainly through the activities of Imaginate and the Puppet Animation Festival, but financially for SEALL this is continues to be unviable without some focused funding.

From this two major trends stand out: 1. An overall increase in Traditional Music from 25% to 33% to 26% to 34%

2005-2011

2012-2017

This reflects the enormous vitality of the Scottish Traditional Music scene; the ease of promoting bands; and the relative financial stability that traditional music can bring. 2. Against this is the decrease in touring Theatre from 22% to 8%.

Fig 13. Adult Theatre events ~ % of total events 14 12 10 8 6 4 2 0 1991-1997

2012-2017

This is not through any desire of SEALL to recue theatrical events, but a clear demonstration that fewer and fewer companies are offering themselves. There is an additional growing trend in the last few years of those wishing to undertake tours having to withdraw through lack of central funding. SEALL rarely receives touring theatre from those once deemed to be of national status, such as the Traverse, the Arches and the National Theatre of Scotland. Family Theatre is holding its own, mainly through the activities of Imaginate and the Puppet Animation Festival, but financially for SEALL this is continues to be unviable without some focused funding. Jazz is another are that has been on the increase, mainly because of our Jazz Festival and Swing Jazz Festival, but although it is a healthy part of our programming, it does not procure good audiences.

Days of the week There has been a sense that we do not promote so much at weekends, on the basis that during the summer visitors are moving on at weekends and many locals might be involved in holiday house change-overs. Audience Numbers We can assess the success of SEALL in ticket sales in two ways – through the total annual sales, and the average number in each audience for each year. There are gaps in the database for audience numbers in the early years. However, Annual reports and Festival reports state average audiences for many years. So can offer two fairly comprehensive charts. The Total Annual Audience shows a general steady increase, and after several years from around 1995 to 2008 there has been a recent dramatic increase in total ticket sales with a general increase of 2.5 to 3 times in the 27 year period. This is a very positive reflection of SEALL’s development.

Average Audiences at each event The Average Audience at each event has also shown a steady but lower increase, because the Total Annual Audience shown above is set against the general increase in the number of events each year, (see Fig 3). SEALL has for many years been working at capacity – of the venues themselves – and of the capacity of our small local resident audience to attend events. Many of our summer events are sold out. It would be unrealistic to be increase average audiences much further.

Artforms and Audience We also have information that informs us of the relative attraction of each artform. This produces some obvious results and a few surprises. The popular events include good going ceilidh dances; comedy, because of the attraction of nationally known names; and the traditional music events, because of our summer Tuesday audiences. We have separated local community based performance dance events from touring performance dance, which surprisingly seems to attract larger average audiences than touring theatre. Although Family Theatre is also popular we must bear in mind, like workshops, that they are a financially less sustainable.

Venues SEALL is seen as a south Skye organisation based at the two main venues at Sabhal Mòr Ostaig. However in 27 years SEALL has promoted events in 79 different venues in Skye and Lochalsh. See Appendix 3. Almost 75% of our events are currently based in one of the several venues in Sabhal Mòr Ostaig. This is because of the positive relationship we have with SMO and that those two venues are equipped with lighting and sound. However, we are very aware that the use of different venues brings in new audiences. In the early days, before SMO was expanded, Ardvasar Hall and Broadford Halls were main venues, particularly for theatre and orchestra. There have been times when The Stables Restaurant at Armadale Castle was used, but this depended on the venue management wishing, or not, to be invovled. From 2017 there is a growing use of the new An Crùbh community hub near Isleornsay

Prices There is always a tendency for small rural touring organisations to under-price tickets, in the hope that this will encourage increased sales. SEALL has always taken the view that a low ticket price equates to low quality and is not attractive to audiences. We have taken what seems to be the average adult prices over the years – bearing in mind there is often a wider range of prices within each year – and set that against inflation. For example, although £14 was an average ticket in 2017 we had occasional events at £15 and a major name at £18. SEALL has shown a steady increase in tickets well above inflation. However we know that SEALL’s tickets are often well below urban prices for the same event and this needs to be constantly assessed.

Membership A key to SEALL’s development and sustainability has been its Membership. From the start SEALL offered two types: Membership, for an Annual fee which gave a ticket discount. This started at £10 with £1 off ticket prices and is now £30, offering £2 off ticket prices. Patron, which became a Season Ticket, which for fixed annual fee offered free entry to most events. Funding Sources In the first several years SEALL had access to a variety of national, regional and local public funding. Only those in bold are still available. Scottish Arts Council – now Creative Scotland Highland Council – ward discretionary fund Events Scotland Highland Council – central Skye and Lochalsh Tourist Association Skye and Lochalsh Arts Council Highlands and Islands Enterprise Hi-Arts Skye and Lochalsh Enterprise LEADER Promoters Arts Network – now The Touring Network SEALL has also been supported by local advertisers, donations and some private trusts.

Annual Turnover and income Annual turnover topped £100,000 for the first time in 2017. Meanwhile grant funding from all sources was usually around 30% and occasionally touching 50%, particularly in recent years as SEALL has built up its administration and moved away from being a voluntary organisation. The graph shows the now expected peaks and troughs.
